I'd love for a twist: The elves won, humans defeated.

Elves side with Dwarves, who keep Orcs distracted. The Elves manage to subvert attention in the Holy Oren Empire to a smaller issue, which draws resources away from the conflict. As the Elves start to gain the upper hand rebellion breaks out in the HOE, supported by Elves. The Empire starts to disintegrate under the losing of the war and open rebellion.

I'd love this.
